As software complexity has grown 50x since the inception of Agile and Scrum, the next evolution in agility demands a shift from cross-functional teams to cross-functional individuals—professionals who blend technical expertise, product thinking, and collaboration skills. This evolution is now highly achievable with the advent of AI tools that accelerate skill growth and amplify individual impact. Drawing from strategies I've successfully implemented with my own engineering teams, this talk will explore:

  1. A spectrum of product team topologies, ranging from the least agile to the most agile, and how shifting toward cross-functional individuals accelerates agility. 
  2. How cross-functional individuals reduce handoffs, accelerate decisions, and enhance team responsiveness, enabling smaller, more efficient teams by collapsing traditional role silos.
  3. How AI tools empower lesser technical staff to operate with near Tech Lead-level insights for effective technical team management and engagement. 
  4. Practical strategies for using AI to help team members become cross-functional individuals, based on real-world experience.

Products are built without clear and strict alignment to business goals, and backlog decisions are driven by urgency rather than value.

In this talk, I'll share how to design a Smart System of Work — a measurable, flexible, and outcome-driven work system that helps organizations:

  • connect product strategy with day-to-day delivery,
  • operationalize goals and business metrics,
  • make decisions based on value, not just urgency.

Based on real-world examples from my work with software teams and companies developing complex products, I'll show:

  • how to build a clear flow from strategy to backlog to execution,
  • how to introduce planning rhythms and review cadences that support adaptation,
  • how to leverage tools like Jira, Jira Product Discovery, automation, and management boards to increase clarity and accountability.

This approach brings together system thinking, lean management, and modern product operations practices. It helps companies move fast — not chaotically, but with purpose and alignment.
